An engagement usually starts with an Operational Diagnostic and a 100-day plan, so both sides agree what the problems actually are before anyone commits to a programme of work.
From there the Operating Partner works inside the business on an agreed pattern, typically one to three days a week, reporting to the owner or board. The scope is written down, the measures are agreed, and the intention is always to build capability that stays behind rather than a dependency that doesn't.
Consultancy tends to end at the report. A Fractional COO carries the operational responsibility: chairing the meeting, holding the team to the plan, making the call when it's difficult and being accountable for whether the numbers move.
